Sketch to sample: how a single SKU actually gets born.

From napkin sketch to production sample in 14 days. A step-by-step breakdown of our internal product development pipeline.

Day zero: the sketch

Every Backper SKU starts as a drawing that would embarrass a design school. The sketch that became our best-selling commuter pack was done on the back of a freight invoice during a factory visit — a rectangle, two strap lines, and a note reading 'laptop floats.' What makes a sketch viable isn't draftsmanship; it's that it answers one question: what does this bag do that our current line doesn't? If the answer takes more than a sentence, the sketch goes in a drawer, not the pipeline.

Days 1–3: the tech pack

Our designer translates the sketch into a tech pack — the document that does the actual talking with the factory. Dimensioned drawings of every panel, fabric and hardware callouts keyed to our approved component library, seam types, bartack positions, logo placement, target weight. The discipline here is constraint: we design inside our existing material library on purpose. A new fabric adds four to six weeks of testing to any timeline. A new bag made of proven components can move at the speed of pattern-making.

Days 4–6: pattern and consultation

The factory's pattern master turns 2D drawings into the 30-odd pieces that actually get cut. This is where the best argument of the whole process happens — a good pattern master pushes back. On our 14-day SKU, she flagged that the floating laptop cradle as drawn would trap the lining during bartacking and proposed re-sequencing the assembly entirely. That conversation, conducted over annotated photos in a group chat at 11pm, saved the deadline. Treat pattern masters as co-designers and your samples come back right; treat them as vendors and you'll iterate forever.

Days 7–10: first cut and sew

The sample room cuts one bag's worth of fabric and the senior sample sewer builds the pack, in sequence, photographing each subassembly. We ask for the photo log every time — it's the cheapest diagnostic tool in manufacturing. When something's wrong with a sample, the photos tell you whether the issue is the pattern, the sequence, or the sewing, which otherwise takes a second sample to find out.

Days 11–13: the beating

The sample lands in our office and gets treated badly on purpose. Loaded to 12kg with the office's communal brick set. Dropped from desk height onto each corner. Zippers cycled 500 times by the most impatient person available. Rain simulated with a garden sprayer, because customers don't check forecasts. The findings from our 14-day pack: the haul handle needed a second bartack, and the water bottle pocket gripped a 750ml bottle but surrendered a 500ml one. Both fixes were pattern notes, not redesigns.

Day 14: the golden sample

Corrections applied, the factory sews the golden sample — the physical contract. Every production unit will be judged against it, in materials, measurements, and finish. It gets signed, photographed, and duplicated: one stays at the factory, one lives on our shelf.

Fourteen days is the happy path — proven materials, an existing factory relationship, and a pattern master who answers late-night messages. Add a novel material or a new factory and the honest number is six to ten weeks. The pipeline isn't fast because we rush. It's fast because of everything we decided before day zero.
